How do people feel about using firstborn models as stand-ins for primaris?
I love me firstborn tini marines and ain't a huge fan of how primaris/firstborn units blend on the table so I'm just wondering about ways to retroconvert or proxy back some of the more ubiquitous primaris units. Specifically stuff like incursors/infiltrators which don't have an obvious firstborn counterpart. Some kind of... forward deploying space marine veteran with a bolter? Maybe painted black to emphasize tacticooness?
Any thoughts?

I use the MkIV Recon Squad from 30K as Eliminators in my Iron Warriors-as-Ultramarines. Never had an issue.
As long as your opponent can tell what they're supposed to be (tacticool pouches, knives, antenna backpacks, etc) there shouldn't be an issue.
The differences between an Incursor and Tactical Marine are mostly in deployment anyway.

Actually I just noticed the incursor/infiltrator backpack doodads are a separate piece. Maybe I can swap somebody for a set or two!

Also, if you can get your hands on some of the Primaris legs, the firstborn marine torsos fit nicely onto them and don't look too out of place; could be an option if you're looking to convert a bunch of existing pieces.

Legs I doubt I would ever use, the legs make up a sizable portion of the primaris marine added height and bulk which is the whole reason I dislike mixing them with classic sculpts. I'm gonna see if I can find some comm arrays, optics and maybe some of those backpack TVs to put on tacticals.

You could also gain some height by stacking on a primaris base if you don't want to swap the legs.
