Shannon, you've got more experience than me with the new codex, but I feel similarly.
First, the warrior heavy list my work against some lists but any force that tends to have a fair amount of strength 8+ weapons (such as IG or Space Wolves with missile spam) will make short work of these guys. It is unfortunate as the warrior model is a great model and I would like to use more of them in my list.
The hive guard are certainly an almost auto-choice for nids. I take 2 zoeys (footslogging) but have found them to be unreliable - too many rolls and then psychic defense can shut them down. I have not tried to spore pod them because it seems a suicide move where you have to hope you roll well so they accomplish something before being pasted.
I have not tried a trygon but reading other forums the trygon prime with adrenals has gotten good reviews by many posters.
I am curious how your pod list does in practice. I do not have sufficient anti-tank in my list so I am interested in whether the units that pod can inflict sufficient shooting damage before being killed or if certain ones can survive long enough and are able to attack vehicles in CC (carnifexes).

smallest I normally go with troops is four with nids, just because they're so fragile and easy to get rid of... I've been jumping on the tervigon bandwagon, and it's been doing okay for me (one of our only MC troops choices that's somewhat hard to shift off an objective)... problem is that it just means someone has to send something a little tougher to pull you off the objective... and they will... a melta or a powerfist will get rid of the tervigon fairly easily because it doesn't have the attacks to cause enough wounds back... (and low I so striking pretty much last anyways against anything other than fists)
I'd agree that the hive guard are an auto choice for me... problem is they can't really touch anything other than a transport... but at least they can do that reliably...
I tried double tyrannofex the other day for a couple of games... my game with Tommy didn't get very far... but they were holding their own pretty well... against the blood angels, well power weapons and dante really messed them up pretty quick....
I used to really love my zoans (and the model, though tippy, is pretty cool)... but I'm kind of "meh" on them.... but without them, you've got to CC those landraiders... and what if they just drive away?
so I'm thinking trygon prime is the other good choice for me (to at least catch a raider), and with adrenal glands they have a decent chance of ripping it apart... of course if TH/SS termies are inside... well that wasn't going to end well anyway now was it?
my worry with the heavy pod/outflanker list is being picked off piecemeal, which is why it's either swarmlord or hive commander tyrant... stupid tyrant can easily cost more than the special character though with just a couple upgrades... (wings comes to mind)....

Yeah, you need some kind of tyrant (Swarmlord preferably) in order to make the deepstrike/outflank list work, or else you get into real trouble with things coming in bit by bit. Just ask any Daemon player how easily you can get tabled with poor reserve rolls.
I wouldn't be concerned with taking the 'nid special characters. It's really really common in 40k, and not looked down on as it often is in Fantasy.

Yeah Matt, I've finally figured out that the special characters in 40K are meant to actually be played, as they usually change around the FOC in different ways....
plus the only one I hear complaints about in the nid codex is Doom... I mean old one eye... seriously? lol....

Yeah. A lot of them are functional, and just change the list in interesting ways. The Parasite can be cool too if you're facing an army that's going to do a lot of outflanking. But the Doom is annoying, largely because he's improperly worded an they haven't bothered FAQing him.
Old One Eye is kind of a joke though.

Unless of course you are a Newb like me and run your Eldar Pathfinders to within assault range of Old One Eye. They were asking some serious questions about just what the Farseer was smokin that day!
I actually managed to pull a win out of that game, mind you it was my only win of the day.
